Repair vs replacement decision
The 50% rule applies: if repair is more than 50% of replacement cost, replace.
Specific scenarios:
- Tank water heater 12+ years old, any major component failure → replace (Bradford White / AO Smith / Rheem typical lifespan 10–12 years)
- Tank water heater 8–10 years old, single inexpensive failure → repair if under $400
- Tankless 5–8 years old, single component failure → repair (tankless lifespan 18–22 years, plenty of life left)
- Tankless 12+ years old, major component failure → consider replace, especially if upgrading to higher efficiency
- HPWH → almost always repair if under 8 years old (rebate stack on replacement may not be worth the replacement timing)
Honest opinion: if your water heater is 14+ years old and has a leaky bottom, that’s a replacement conversation, not a repair conversation. Don’t let anyone sell you a $400 "repair" that buys 6 weeks before failure.
